Good to be home and suitcase unpacked! Now the initial flurry of arrival has washed through, spending some time reflecting and unpacking mentally.

Leaders overestimate how healthy their culture is and underestimate how much it drives performance.

Toxic cultures don’t always shout.
Sometimes they smile, stay busy, and avoid truth.
In your culture, is silence just a quieter way of saying no?

So you’ve drafted a new set of values and are ready to launch... Maybe you’ve got an EOFY deadline?

PSA: Culture doesn’t live in strategy decks, intranet home pages or email signatures. It shows up in the signals leaders send every day.

The word signal comes from the Latin signum meaning a mark, a sign.
And culture is full of them.

→ Positive signals: showing up on time, acknowledging effort, following through.
→ Negative signals: multitasking in meetings, overlooking contributions, tolerating cynicism.

Every action is a broadcast of your culture. People are tuning in, whether you intend it or not.

Research backs this up. Edgar Schein reminds us that artefacts are what people really read. Aubrey Daniels showed how positive, immediate, certain reinforcers shape behaviour far more than words alone.

Leaders worth following know their signals matter. They design them deliberately, because culture listens more to what leaders do than what they say.

What signals are you priming your leaders with? What habits will they need to embody the culture?

Are you investing in your leaders to lead differently?

And what about you… in your push to launch the new culture:
If you paused and replayed your week, what signals would stand out?

I've been thinking about the disruption the Renaissance emerged from. In the early 1400s, Europe was reeling. A pandemic that had reshaped the labour market within living memory. Institutions splitting into competing factions. Economic structures collapsing. A new technology about to change who controlled knowledge. Sound familiar?

The people in charge were frightened, and frightened people default to control. That is the world that produced the Renaissance.

The greatest period of human invention did not emerge because disruption was absent. It emerged because some people chose to create within the uncertainty rather than wait for it to pass.

The Renaissance was not a clean break from what came before. It was a rediscovery, a deliberate decision to bring the best thinking back into the light and build on it. You can lead the same thing where you are.

What could you rediscover in your culture, heritage or history and bring back into the light? What could you create within the uncertainty rather than waiting for it to ease?

"Lessons learned" is one of the most comfortable phrases in business. It sounds diligent. It also closes the file. The insight is catalogued, the review is done, the team moves on. Learning from what is finished (if it happens at all) has become the gold standard.

Lessons learning keeps the file open. The setback, the win, the surprising result: insights captured and shared as you go. And applied as you go. Learning in the flow of work rather than waiting until the end.

The shift is in the tense. Present tense is where capacity gets built. Teams that keep their footing when conditions change tend to be the ones learning as they work, not filing it away for later.

So how do you shift gears from lessons learned to lessons learning?

There is a particular feeling at the end of a trip (I’m in an airport in Croatia, about to begin the long trek home). You leave with one map of the world and you come back with a bigger one. Old towns you had never walked. Conversations you did not expect. A different sense of scale.

Then you fly home to a life that stayed exactly the same size.

The return flight theory.

The expansion only happens because I put myself somewhere unfamiliar. That is the mechanism. Unfamiliar ground forces us to redraw our map. We pay attention differently when we do not already know.

Somewhere on the climb to the top, a lot of leaders stop doing this. Our calendar fills with the things only we can do. Your expertise becomes the reason people come to you. And the better you get, the less often you are the person in the room who does not know.

Being the person who does not know is where perspective comes from. You cannot expand a map you never leave. If every room you walk into confirms what you already think, your view of the world stops growing while you are busy being competent (and confident).

The leaders I most admire keep engineering the opposite. They put themselves somewhere they are not the expert. A different industry, a different country, a conversation with someone whose life looks nothing like theirs.

You do not have to fly to Croatia to do this:

- Spend a day with the part of your business you understand least.
- Have the conversation you have been avoiding because you will not be the smartest person in it.
- Choose one thing this year that puts you fully out of your depth.

The map is not the territory. The longer you lead, the more you risk mistaking your map for the whole world. Unfamiliar territory reminds you the territory is bigger than the map.

I am flying home with a bigger map than the one I left with. In September I am taking a group of executive and board women to China to redraw theirs on purpose.

Where could you put yourself, this year, that would redraw yours?

Most senior women have built remarkable careers without ever setting foot in the market that shapes so many of the decisions we make. China is Australia’s largest trading partner. It is the second largest economy in the world. Yet it rarely features in our own professional formation, and that gap follows us into the conversations where it matters most.

I have been travelling to China since 1980. Every visit rearranges what I thought I knew. You cannot read your way to that. You have to experience it.

So here is the invitation.

This September I am leading a delegation of women through Beijing, Shenzhen and Shanghai. Seven days of experiencing, exploring and real conversation with Chinese business owners you would never otherwise meet.

We go from the Great Wall to the technology campuses redefining how the world moves, with a deliberate pause in Wuzhen’s ancient water village to let it all settle.

Dr Elizabeth King joins us to run daily sessions on making wise decisions in uncertain contexts. Given the state of the world, a first hand perspective and a stable mind are worth more than ever.

This is for women in executive and board roles who want to close the China gap on purpose.

Seven women. One week. A shift in perspective you will carry into every room after it.

If that is you, or someone you lead, please contact me and I’ll send you the details.
