Where's the ROI on AI?

Fair question. Wrong place to look.

Leaders search for the return in the dramatic spots: headcount cuts, top-line jumps, a transformation figure for the board deck. When the dramatic number doesn't show up in Q1, AI gets filed under "tried it."

The actual return is sitting in much more undramatic places, uncounted.

Nobody books "the offer went out three days earlier" as AI revenue. Nobody measures "the new colleague was productive in week two instead of month two." Nobody attributes "we answered the tender because the first draft took an hour instead of a day."

And yes: measuring all of this is genuinely hard. Maybe it's time to find a way to do it.

Someone who's done exactly that measurement in companies like yours can tell you in an hour which three processes to pick.

No, we are not. Sorry, we needed your attention for a second.

Lots of new models are out there, once again, and the general consensus seems to be: we are cooked. Faster, better, and according to OpenAI itself, a step towards AGI.

Well. They are not wrong. GPT-6 Astra is pretty damn sexy and can do a lot of things.

The limiting factor is the person operating it.

The old saying was never more accurate: it is not AI that will make you obsolete. It's the person knowing how to operate AI that will make you obsolete.

Don't become obsolete. Just ask.

Brief the machine polished. Bring the expert the mess. Your mess.

Most people book an hour with an expert and make the same expensive mistake: they prepare a tidy version of the situation, present it smoothly, and get back advice that fits the tidy version perfectly, and their company not at all.

But a human expert doesn't work like an AI. They pattern-match against everything they've seen, and the patterns hide in exactly the details you'd edit out: the workaround your team built, the tool nobody approved, the AI pilot that died quietly. To you, that's embarrassing noise. To someone who's sat in eighty of these conversations, it's the whole diagnosis.

So bring three things, not a deck: the real question (even unformatted), real numbers (even rough), and the constraint you're tempted to hide. Then use the pushback, you're paying for the moment someone with no stake in your politics tells you the uncomfortable thing.

And leave with one decision. Not ten action items. One.

AI is a phenomenal second brain, and a lousy first one. It's brilliant at first drafts, summaries, finding answers in your own documents, turning a mess into a clean table. It's still bad at knowing your customer, being accountable, and caring whether the answer is true.
