Last month, during a leadership session with a banking organization, one director shared something that stayed with me.
He said:
“When I first joined the organization, the first advice I received from a colleague was… ‘Don’t talk too much with people. And don’t speak too much in meetings.’”
That sentence says more about organizational culture than many employee engagement surveys.
Because when people no longer feel safe to speak honestly… silence slowly becomes the culture.
At first, people stay quiet to protect themselves. Then over time:
• problems stay hidden
• people stop challenging bad decisions
• meetings become political
• trust decreases
• good people emotionally disconnect
And eventually, talented people leave.
One thing I’ve observed over the years is this:
A healthy organization usually has:
• 30% performers who drive standards and positive energy
• 60% followers who move according to the environment around them
• 10% toxic or negative influencers that naturally exists in every workplace
The goal is not to create a perfect organization. That doesn’t exist.
The real challenge is preventing toxic and negative influence from growing.
Because once negativity grows from: 10% → 20% → 30% → 40%
Something dangerous happens: Good people stop speaking. Then good people stop caring. Then good people leave.
And when fear becomes normalized, silence is mistaken for harmony.
But silence is not always peace.
Sometimes, silence is survival.
Healthy cultures are not built by removing every difficult person.
They are built when leaders:
• create psychological safety
• model courage
• protect fairness
• encourage honest conversations
• and refuse to let fear become the operating system
Culture is not built during annual events or corporate slogans.
It is built in everyday conversations. Every meeting. Every leadership behavior.
And once silence becomes the culture… transformation becomes much harder than most leaders realize.

Most SME founders say:
“My team cannot think strategically.”
But after observing many organizations, the real issue is usually different.
The company has been trained to depend on the founder for:
• decisions
• approvals
• problem solving
• direction
• even confidence
Over time, people stop thinking ahead because the organization unknowingly rewards dependency.
Then growth slows down.
Not because people are weak.
But because the operating model cannot scale.
One of the biggest transitions for SME founders is this:
From:
“I must be involved in everything.”
To:
“I must build leaders who can operate without me.”
That shift is uncomfortable.
But without it, the business eventually hits a ceiling.
This is one of the biggest leadership patterns we are currently seeing while working on SME Leadership Operating System projects.

ไม่ใช่เพราะคนไม่มีศักยภาพ
แต่เพราะรูปแบบการบริหารไม่สามารถรองรับการเติบโตได้อีกต่อไป
หนึ่งในการเปลี่ยนผ่านที่สำคัญที่สุดของผู้ก่อตั้ง SME คือการเปลี่ยนจาก
“ทุกเรื่องต้องผ่านผม”
ไปสู่
“ผมต้องสร้างผู้นำที่สามารถขับเคลื่อนงานได้โดยไม่ต้องพึ่งผมตลอดเวลา”
การเปลี่ยนแบบนี้ไม่ง่าย
แต่ถ้าทำไม่ได้ ธุรกิจก็มักจะไปชนเพดานในที่สุด
