When I meet a new client, they usually say they want AI "everywhere."

I always ask them one question that makes them go quiet: "Where are you wasting the most time?"

Most owners don't think this way. But if you want AI to actually help your business, you have to know which problem you are trying to solve.

You cannot manage what you cannot see.

In many firms, important information is trapped. It lives in private email inboxes or messy spreadsheets that only one person can see. This is a "digital black hole."

When info is hidden, owners spend their whole day asking for updates. You aren't making big decisions; you are just chasing your team.

This is dangerous. You only find out about a mistake after a client gets angry or a deadline is missed.

You need a "Single Source of Truth." This isn't a tech buzzword. It just means having one place where you can see the status of every project in real time.

When everything is in one place, you can see:
• What is moving and what is stuck
• Which clients are waiting too long for an answer
• The status of every filing without needing to call a meeting
• Where the bottlenecks are, so you can fix them early

Better data leads to better decisions. When you stop hunting for info, you stop being reactive. You move from "checking in" on people to actually leading the work.

Control is the ability to see a problem before it happens.

In most firms, the real issue is ownership.

If it isn't clear who is in charge of a file, things get missed. Calls get dropped during handoffs, and follow-ups only happen if someone remembers them. Usually, the problem only gets fixed when a client gets angry and complains.

A reliable system only needs three things:
• One person in charge.
• One set of rules for new work.
• One place where everyone can see the work.

AI only helps after you have these rules. The technology is there to follow your rules so your staff doesn't have to guess.

Missed calls aren't a sign that you are short-staffed. They are a sign that no one knows who owns the ball. ⚖️

Most owners worry about the economy. The real danger is the manual work hidden in your office.

When you ask your team to "remember" to follow up, you are waiting for a mistake to happen. One person having a bad day shouldn't lead to a mistake that a client never forget.

Manual work is unpredictable.
