Marc Zao-Sandersโ latest HBR article, How People Are Really Using AI in 2026, offers an insightful snapshot of AI adoption across the globe.
Yet the most significant takeaway is not how people are using AI.
It is what these emerging behaviors reveal about the future of leadership and organizational competitiveness.
The findings suggest that AI is rapidly evolving from a productivity tool into a cognitive companion. Increasingly, individuals are using AI not only for research, writing, and problem-solving but also for reflection, decision support, coaching, and emotional guidance.
This trend raises a critical question:
As AI becomes more capable of generating answers, what becomes the unique value of human leadership?
In my latest book, Leadership as SHAPER: The Future of HumanโAI Organizations [1], I argue that the future competitive advantage of organizations will not be determined by AI capability alone.
After all, AI technologies are becoming increasingly accessible and democratized.
At the Disruptive Leadership Institute, our research on the SHAPER AI Leadership Modelโข [2] consistently finds that future-ready leaders must balance technological capability with distinctly human strengthsโstrategic judgment, ethical discernment, empathy, adaptability, and purpose-driven leadership.
As I often tell executives in my coaching engagements:
"AI can generate answers. Leaders must determine which answers matter."
The defining question for leaders in 2026 is no longer:
"How do we adopt AI?"
It is:
"How do we ensure AI strengthens rather than diminishes human judgment?"
That may well become the most important leadership challenge of our generation.

An insightful synthesis of one of the most important leadership conversations of our time.
What resonates strongly with our research at the Disruptive Leadership Institute LLC, New York, NY (DLI) is the recognition that the real challenge is not AI adoption but instead it is leadership adaptation. Technology disruption is often visible; leadership disruption is frequently underestimated.
The shift from protecting jobs to protecting relevance is particularly significant. In our work with boards, CEOs, and senior leadership teams, we have observed that sustainable competitive advantage increasingly depends on an organizationโs ability to continuously renew human capabilities alongside technological advancement.
This is a central theme in Leadership as SHAPER: The Future of HumanโAI Organizations. The future belongs not to organizations that simply deploy AI, but to those that develop leaders who can Shape direction, Harness human and machine intelligence, Anticipate disruption, Promote adaptability, Empower people, and Reinforce trust.
I also appreciate the emphasis on avoiding "spectator mode." One of the emerging risks in AI-enabled organizations is the erosion of critical thinking when employees become passive consumers of machine-generated recommendations. Effective leaders must cultivate what we call "augmented judgment" which can be simply viewed as the ability to combine AI-generated insights with human wisdom, contextual understanding, ethical reasoning, and strategic foresight.
Perhaps most importantly, as AI becomes more capable, uniquely human leadership capabilities become more valuable, not less. Trust, empathy, purpose, resilience, and the ability to navigate ambiguity remain essential differentiators in the HumanโAI Organization.
The leadership question is no longer "How do we implement AI?" but "How do we build organizations where humans and AI create value together while preserving human agency, judgment, and trust?"

As organizations navigate an era characterized by disruption, uncertainty, and what many now describe as a state of permacrisis, the conversation must move beyond the question of whether to adopt AI. The more critical question is how leaders can effectively integrate AI while preserving the uniquely human capabilities that drive trust, judgment, creativity, and ethical decision-making.
The future will not belong to organizations that simply deploy the most advanced AI systems. It will belong to those who successfully cultivate Human-AI synergy, where technology amplifies human potential rather than replaces it.
