How are you using AI to improve your team’s meetings?

Most people are using AI to make their individual work faster. Far fewer are using it to improve the quality of collective thinking.

Not sure where to start?
Try giving AI a deliberate role across the meeting:

Before: Pressure-test the thinking, the assumptions and the recommendations.

During: Challenge assumptions, surface different perspectives and test where alignment is real versus simply convenient.

After: Identify what got in the way, capture decisions and turn discussion into actionable, assigned items.

Good leaders are using AI to make meetings more efficient.
Great leaders are leveraging it to elevate the human thinking in the room.

So, where do you fit?

Are you just automating the admin around your meetings?
Or using AI to elevate the conversations inside them?

Your people experience it all by impact.

New systems. Restructures. Shifting priorities. Process changes. Now large-scale AI automation.

With psychosocial risks explicitly addressed under WHS laws, have your employee 1:1s kept pace?

“How are you coping?” will no longer suffice.

Ask what’s competing, what’s unclear, where the workload feels heavy and what support may be missing.

Document it. Act on it. Follow it up. Make it part of the project cadence.

Checking in on the project tells you about outcomes.

Checking in on your people tells you about impact.

Most of my engagements lately involve AI adoption and automation.

The recurring problem isn’t a shortage of ideas. It’s the trail of abandoned ones.

When outcomes don’t align with strategy, leaders often respond by launching another initiative.

Before you do, revisit the parking lot.

What was stalled, delayed or deprioritised?

What still has merit but lost momentum?

What could solve today’s problem faster than starting again?

New work may be more exciting. Unfinished work may be more useful.

Before adding to the agenda, interrogate what you’ve already parked.

You monitor your financial capital with a certain rigour.

But do you monitor your organisation’s human capacity with the same discipline?

The lead indicators are usually there:

Decision quality.
Communication.
Participation.
Conflict or withdrawal.
Rigidity or inflexibility.
Uncharacteristic behaviours.

Are you noticing them?

And are you acting on them?

Or are you still waiting for burnout, underperformance or failed ex*****on before you act?

Because by that stage, you’re not managing the lead indicators;

You’re simply measuring the lag.

If you do most of the talking in a one-to-one - it isn’t a check-in, It’s a briefing.

A recurring calendar invitation, and an even agenda, won’t change that.

A genuine check-in isn’t a performance update disguised as a conversation.
It’s where a leader creates enough space for someone to say what the leader may not want to hear.

There are three levels of listening:

1. Listening to reply:
You’re preparing your response, correction or solution.
2. Listening to understand:
You’re clarifying what is actually being communicated.
3. Listening to connect:
You’re listening beyond the words—to what is being felt, avoided or left unsaid.

The level from which you listen sets the ceiling on the candour you receive.
Interrupt, defend, fix or redirect - and your people will edit.
They’ll tell you what feels safe, not necessarily what you need to know.

If your people only ever give you the polished version, don’t automatically blame their lack of candour.
You may have trained them to give it to you.

So before your next one-to-one, ask yourself:
Am I here to hear what’s really happening?
Or to confirm what I already believe?

A check-in isn’t defined by the question you ask, but by the level of listening you respond from.

What if it just quietly faded?

A failed rollout gets reviewed.
A faded one gets renewed.

That's the risk when nobody calls it. The licences stay paid, the dashboard stays open, and your people slowly return to the way they worked before.

We keep treating adoption as a technology problem.

More training.
Better tools.
Another demo.

But the tool was never the variable.
Your people were.

Adoption lives or dies on these three questions:

Agency - do your people have a say in how it's used, or is it being done to them?
Mastery - is there room to become genuinely good at it, or was there one webinar in March?
Purpose - do they know why it matters, beyond someone else's efficiency target?

If your people need reminding, chasing and incentivising to use it, adoption was never the problem.

The conditions were.

AI doesn't transform an organisation until it reveals the organisation.

More importantly, how would your team rate them (with the confidence of knowing said feedback were completely anonymous)?

If your meetings feel flat, revisit the 5️⃣ W’s:

1️⃣Why — Does the meeting still have a valid purpose?
🥈What — Is the desired objective clear?
🕒Who — Does everyone need to be there; or is there a voice missing?
📙When — Is the timing supporting attendees attention?
5️⃣Where — Is the environment helping or hindering engagement?

If the why and what are sound, but the energy still isn’t, use one of your other levers.

Invite a specialist guest.
Review who no longer needs to attend.
Meet in person, instead of online.
Meet online, instead of in person.
Move outside, to a café or simply into another conference room.

Can’t change the location?

Change the seating.

Changing one variable can change the energy - and the input.

But remember: if you’re disengaged from the meeting and its purpose, chances are your team will be too.

Endings are hard - particularly the ones we didn’t choose.

They need to be grieved, processed & accepted.

But acceptance isn’t resignation.

And refusing to accept an ending doesn’t preserve what was. It only keeps your attention fixed on what no longer is.

An ending can be both a loss and a necessary prelude to something new.

That’s where Human Intelligence matters: the capacity to hold disappointment without becoming defined by it
and the discernment to recognise opportunity when it appears in unexpected forms.

New beginnings rarely announce themselves.

They arrive as a conversation, an invitation, an idea or an uncomfortable ending that forces you to look out.

The ending may not have been your choice.

What you remain focused on next is.

I consistently still come across leaders debating, carrot vs stick.

Carrots reward compliance.
Sticks punish resistance.

Neither creates sustainable motivation or performance.

That comes from an environment built around 3 pillars:

Agency — a sense of ownership over the work.
Mastery — the opportunity to become proficient &/or the SME.
Purpose — a clear reason why the work matters, now & tomorrow.

If your people need to be constantly rewarded, pressured or chased, motivation’s not your problem.
