We often think of intimacy as something that belongs primarily to romantic relationships.
But intimacy — the experience of being known, understood and able to be fully present with another person — also exists in friendship, family, coaching, leadership and teams.
And agreement isn’t necessarily what creates it.
Relationship research has found that intimacy is strongly connected to perceived responsiveness — the experience that another person understands, values and responds to what we share.
In other words, being heard does not require being agreed with.
The same principle appears in organizational research.
Amy Edmondson’s foundational work on psychological safety found that teams were more likely to engage in learning behaviours when people believed it was safe to take interpersonal risks — to ask questions, acknowledge mistakes and speak up.
And research by James Detert and Ethan Burris involving more than 3,000 employees found that managerial openness was associated with greater employee voice, with psychological safety helping explain that relationship.
So disagreement isn’t necessarily evidence that a relationship or team is failing.
Sometimes it is evidence that people are actually thinking.
The challenge is whether we have built relationships strong enough to tolerate difference without turning difference into disrespect.
Can a friend challenge something I believe without threatening the friendship?
Can a colleague disagree with my recommendation without becoming my adversary?
Can an employee tell a leader, “I think we’re getting this wrong,” without paying a relational or professional price?
Can two people remain interested in one another’s thinking when neither succeeds in changing the other’s mind?
That capacity matters in marriages. It matters in friendships. And in organizations, it can determine whether people contribute what they genuinely see and know — or simply learn to keep quiet.
For me, that is one of the more meaningful measures of psychological safety:
Not whether we agree, but what happens between us when we don’t.

Imagine standing at the bottom of a hill. The hill doesn’t change but how steep it feels does.
People will perceive the exact same hill as harder when they face it alone. Add a supportive partner, and suddenly the climb looks more manageable. Even thinking about someone who has your back changes your sense of capacity.
Leadership works the same way.
The challenges don’t shrink. The expectations don’t lighten. But the experience of leading shifts the moment you stop carrying it alone.
And that’s why we coach.
Not to climb the hill for you. Not to tell you exactly where to step. But to walk alongside you, help you see the path differently, and support you as you build the capacity to keep moving forward.
Sometimes, the difference between “I can’t do this” and “I can do this” is having someone beside you who helps you see what’s possible.
Leadership doesn’t have to be a climb you take alone.
If you're ready to approach your leadership challenges with greater clarity, confidence, and support, Lead the Way can help.
