Why You Should Have Someone Else Run Your Planning Sessions

I've facilitated more than 100 planning sessions, and the pattern that surprises owners the most is the quality of discussion that emerges when they step back and let a facilitator focus on everyone else.

Owners witness the quiet operations manager share game-changing insights. The sales team admits what's really happening with key accounts.

For companies new to formal planning: think less "strategic planning," more "get better to be strategic."

Act with Intelligent Urgency®:
✓ Bring in a neutral facilitator who focuses on drawing out all voices
✓ Start with operational improvements before big strategic moves
✓ Create space for ground-level insights to surface.

Your best strategic insights aren't in your head—they're in your team.

Why Your Best Employees Leave During Your Growth Phase

Here's a pattern I've seen in more than a hundred strategic planning sessions: Record quarter → Top performer gives notice 6-12 months later.

What happens is that success changes the game, but clarity of roles stays the same. The top performer watches the company evolve while their position doesn't change. It is natural to question their role in a changing business.

Top performers don't leave good companies—they leave for lack of recognition and uncertainty over their future.

Act with Intelligent Urgency®:
✓ Schedule individual "what's next" conversations during good quarters
✓ Define new roles/responsibilities before growth demands them
✓ Create clear advancement paths tied to business milestones

Consistent profits create opportunities—but only if your team sees them too.

𝗜𝘀 𝗬𝗼𝘂𝗿 𝗙𝗶𝗻𝗮𝗻𝗰𝗶𝗮𝗹 𝗗𝗮𝘀𝗵𝗯𝗼𝗮𝗿𝗱 𝗟𝘆𝗶𝗻𝗴 𝘁𝗼 𝗬𝗼𝘂?

Some business owners stare at last month's P&L like it's a crystal ball.

Meanwhile, your warehouse manager knows inventory is backing up. Your sales team sees payment delays trending up. Your production lead spots quality issues before they hit returns.

Your best financial insights aren't in QuickBooks—they're walking your hallways.

Act with Intelligent Urgency®:
✓ Ask 3 frontline employees what they're seeing that concerns them
✓ Create a simple weekly "early warning" check-in with key roles
✓ Build forward-looking indicators into your monthly reviews

Your business is achieving exactly the results it's designed to achieve. Change the inputs.

Who is "Untouchable"?

The biggest mistake a leader can make is avoiding a difficult conversation with a loyal, longtime employee who has become a bottleneck.

It’s one of the loneliest positions for an owner: you’re caught between loyalty to a person who helped you build the business, and your responsibility to the team that depends on its future.

You fear that holding them accountable will break the culture. The opposite is true.

The solution isn't a direct confrontation; it's a change in process. During a facilitated planning session, I focus on the business, not the person. I give them a voice but shift accountability to the team.

The focus moves from "me" to "we."

Morale doesn't drop. It rises because everyone sees that accountability is about progress, not punishment.

Most sales comp plans reward the wrong behavior.

There’s a unique frustration in watching revenue climb while your bank account shrinks. It feels like you're running faster just to stay in the same place, and it quietly erodes your confidence.

I saw this firsthand when I took over a company where the "best" salesperson sold the most volume—and gave the most discounts. Cash flow was a mess.

We changed the comp plan to reward a team goal based on both volume AND price.
The result:
Less discounting.
Better margin discipline.
Harmony between sales and operations.

Stop rewarding activity. Start rewarding the profit that gives you peace of mind.

The Power of Strategic No

Welcome to MendMyBiz, where we believe that what you don't do is often more important than what you do.

Every yes is a no to something that could drive real growth.

We know that saying yes feels easier in the moment, but it's a trap that keeps you busy instead of productive. A friend uses the term “Busy Idiot” - is that you?

When you take on tasks that don't align with your Creative Profit goals, you're not being helpful—you're being scattered. And no, you are not being opportunistic.

Your time is finite, and every hour spent on low-value activities is an hour stolen from the strategic work that only you can do. Learning to say no protects your Everyday Profits by keeping operations focused without you and creates space for the Creative Profit activities that build profit and value.

Act with Intelligent Urgency® by creating a simple filter this week: before saying yes to any new request, ask yourself if it directly supports your top three business priorities. If it doesn't, practice saying, "That's not something I can take on right now, but here's what I suggest instead." After you have tried it a few times, help your team with the same criteria so they can filter requests before they reach you.

Help the owner community: What's one type of request you learned to say no to that freed up significant time for important, profitable work?

Let's get off the treadmill and advance the business. It's not broken, so mend it.

A Must to Grow: Getting the Team to Solve Problems Without You

At MendMyBiz, we see business owners who are the default answer to every question. We all know that it creates a limit on the business, and you have to take the first step.

It’s a dependency that you encourage. Every time your team comes to you with a problem they could solve themselves, you're not just losing time—you're training them to be dependent rather than capable.

When all roads lead to you, the team reacts rather than looks ahead. You remain stuck in the operational details.

Your team needs to “own” areas of the business. This ownership is the only way to transform the business to creating Everyday Profits with a more engaged, confident workforce while freeing you to focus on the Creative Profit activities that drive real business value. When your team can handle routine challenges independently, your business becomes more resilient and scalable.

Act with Intelligent Urgency® by creating a clear decision-making process for the three most common issues that land on your desk. Define the criteria, authority levels, and escalation points, then coach your team through using these frameworks instead of immediately providing answers.

Help the owner community: What's one type of problem your team now handles independently that used to require your constant input?

Your business is operating exactly as it is organized. Mending it can change the direction.

The Value of Documenting Core Processes

Welcome to MendMyBiz, where we believe that growth starts with building systems that work without you, not because of you.

Your business runs on institutional memory, and that's a dangerous foundation. When critical processes live only in people's heads, you're one resignation, vacation, or busy day away from inconsistent delivery, frustrated customers, and lower profit.

Documenting your core processes isn't just about creating manuals—it's about building predictable Everyday Profits and freeing yourself to focus on the Creative Profit activities that only you can drive. Clear, documented procedures deliver consistent results without constant oversight, and you can step away from operations with confidence.

Act with Intelligent Urgency® by choosing one critical operational task this week and documenting its step-by-step process. Include decision points, your expectations, and common troubleshooting steps. The process should also indicate when to stop and ask.

Start with the process that causes the most interruptions to your day.

Help the owner community: What's one process you documented that reduced the number of questions coming to you?

Let's get off the treadmill and advance the business. It’s not broken, so mend it.

07/17/2025

At MendMyBiz, we see too many seasoned business owners running their companies on gut feeling alone, missing the profit leaks that simple metrics could easily reveal.

Many operational inefficiencies hide in plain sight—small, consistent drains on time and money that compound over weeks and months. These are the inefficiencies that keep you up at night.

Without tracking key measures, you're flying blind, unable to decide between what feels urgent and what actually is important to the bottom line.

Implementing basic metric tracking transforms your ability to spot these leaks quickly, allowing you to plug them before they significantly impact your Everyday Profits. More importantly, it frees you from constantly firefighting operational issues, giving you time to focus on the Creative Profit activities that drive real business growth.

Act with Intelligent Urgency® by selecting just one or two core operational metrics to track weekly—perhaps customer response time, project completion rates, or cash conversion cycle. Start measuring this week, and review the data every Friday to identify patterns and improvement opportunities.

Help the owner community: What's one simple metric you started tracking that revealed a surprising operational leak in your business?

Mend what matters. You've held it together. Now, let's make it work better.

07/15/2025

Welcome to MendMyBiz, where we believe in mending what matters most—freeing seasoned business owners from the operational traps that limit growth and profitability.

Every decision flowing through you creates a bottleneck that costs money. When your team waits for your approval on routine purchases, vendor selections, or operational changes, you're not just slowing down processes—you're limiting your business's ability to generate consistent Everyday Profits while keeping yourself trapped in day-to-day operations.

This dependency directly impacts efficiency and team morale; in the long run, it prevents you from focusing on the Creative Profit activities that only you can drive—strategic planning, key relationship building, and owner-level problem solving.

Act with Intelligent Urgency® by identifying three specific areas you can delegate to trusted team members this week. Set clear spending limits, decision criteria, and reporting requirements, then step back and let your team operate within those boundaries.

Also, help the owner community: What's one approval process you've successfully delegated that freed up significant time in your schedule?

Your business is operating exactly as it is organized. Let's reorganize for success.

𝗪𝗵𝗮𝘁 𝗶𝗳 𝗬𝗼𝘂𝗿 𝗘𝘅𝗶𝘁 𝗣𝗹𝗮𝗻 𝗜𝘀 𝗔 𝗪𝗶𝘀𝗵?

Most business owners confuse succession planning with exit planning. Succession planning asks, "Who will take over?" Exit planning asks, "What needs to change so anyone could take over?"

As we celebrate independence this week, many business owners realize they're anything but independent. They're trapped in businesses that can't run without them, with "exit plans" that are really just wishful thinking.

An exit plan isn't always about setting a date to leave, but building a business to thrive without you.

We know that most businesses are designed around their owners' personal involvement. That's not a business—that's an expensive job.

Instead of suddenly calling it quits, create systems and clarity that provide freedom to choose when and what you spend time on.

When your company can deliver consistent results, whether you're there every day or on vacation, it is independence.

Act with Intelligent Urgency®:
🔹Ask your team: "What would stop working if I weren't available for two weeks?"
🔹List the decisions that require your approval
🔹Create standard processes for your three most critical business functions.

The choice needs to be yours, and an engaged team delivering consistent results is the key to independence.

I wish you a happy and safe Independence Day.
