When something in your business isn’t working, it’s really easy to assume you need to add something. Maybe you need a new strategy, another person on the team, better software, a new initiative or, heaven forbid, another meeting. 😂

Before adding anything, I like to take a good look at what’s already happening in the business.

One framework we used in our franchise business was built around four simple questions:

👉 What is WORKING? Amplify it.
👉 What is BROKEN? Fix it.
👉 What is MISSING? Create it.
👉 What is CONFUSING? Clarify it.

I love these questions because they force you to slow down and really look at what’s going on. And when you’re running the business every day, that can be harder than you’d think!

You’re close to the team, the customers, the systems and all the little problems that pop up along the way. Sometimes you’ve worked around an issue for so long that the workaround just feels normal. 😅 Then someone asks the right question and suddenly you see it completely differently.

Those are some of my favorite moments when I’m coaching founders. You can almost SEE the shift happen when something clicks and they realize, “Ohhhh…THAT’S what we need to work on.” 🙌 I call those the AHA moments, and I never get tired of them.

If something in your business has been feeling harder than it should lately, take a few minutes and walk through these four questions with your team. Get curious about the answers before deciding what to do next.

There’s a stage in entrepreneurship where doing a little bit of EVERYTHING is pretty normal. 👏

You’re selling, serving customers, answering emails, solving problems, making decisions and probably handling a few things that were definitely not in the original job description. 😂
For a while, that ability to jump in wherever you’re needed helps you build something pretty incredible. As the business grows, though, your role has to grow with it.

Maybe your team still comes to you for every decision. Projects stall while everyone waits for your approval. You try to take a few days off and somehow end up checking your phone the entire time. 😅

I know how easy it is to stay in that role because you’ve spent YEARS being the person who figures things out. You know the business inside and out, and sometimes doing it yourself really does feel faster.

Eventually, you have to give other people the opportunity to own things too. That means clearer expectations, better systems, thoughtful delegation and a team that feels confident making decisions without checking with you every step of the way.

One question I think every growing founder should ask themselves is: “What are the things that only I should be doing at this stage of the business?”

Then take a look at everything else on your plate. What can be delegated? What needs a system? Where does your team need more clarity? Where are you still holding onto something simply because you’ve always done it?

Those answers can tell you a LOT about what needs to change as you grow. 👏

One of the hardest things about growing a business is realizing that what worked when you were smaller won’t always work at the next level. 😅

In the early days, you CAN keep a lot in your head. You can answer every question, remember every deadline and personally make sure things get done. But add more employees, more clients, more locations or more franchisees and eventually that way of operating catches up with you.

That’s why I’m such a believer in systems. Not systems for the sake of having systems, but simple ways to create consistency and make it easier for people to do their jobs well.

A good system should answer questions BEFORE someone has to come ask you. It should create clarity around who owns what, what needs to happen next and what a successful outcome looks like.

And you certainly don’t have to systemize the whole business at once! Start with the place where you’re answering the same question, solving the same problem or reminding someone of the same thing over and over. That’s probably telling you something. 😉

More revenue can mean more customers to serve. More locations can mean more people to lead. More franchisees can mean more training, communication and support.

The things that feel like small cracks today can become much bigger problems when you multiply them.

I learned over the years that I don’t just want to ask, “How do we grow?” I also want to ask, “Are we ready for the growth we’re asking for?”

Does the team know what they own?

Have we clearly communicated what success looks like?

Are people comfortable telling us when something isn’t working?

When an issue keeps showing up, are we actually fixing the root of it or just dealing with it again?

Those questions aren’t nearly as exciting as talking about the next big goal. 😉 But answering them can make the difference between growth that creates chaos and growth the business is actually equipped to handle.
