Iโ€™ve learned that strategy can only take me so far.

There are moments when leadership asks me to slow down, tell the truth, acknowledge what hurts, and examine the way I am showing up.

That kind of leadership requires something deeper than having the right answers.

It requires me to hold up the mirror and become more honest with myself.

I often ask leaders:

I see this pattern often in leadership.

A leader builds their style around inclusion checking in, gathering perspectives, making sure everyone is on the same page before moving forward.

That instinct can be valuable.

But sometimes, seeking buy-in quietly becomes a requirement for feeling permitted to lead.

You can want someone's perspective without needing their agreement.

You can listen deeply and still make the decision.

In ๐˜ˆ๐˜ค๐˜ต๐˜ช๐˜ท๐˜ข๐˜ต๐˜ช๐˜ฏ๐˜จ ๐˜๐˜ฐ๐˜ฑ๐˜ฆ, I explore this through the polarity of ๐ญ๐š๐ค๐ข๐ง๐  ๐ฌ๐ฉ๐š๐œ๐ž ๐€๐๐ƒ ๐ฆ๐š๐ค๐ข๐ง๐  ๐ฌ๐ฉ๐š๐œ๐ž.

The goal isn't to choose one over the other. Strong leadership requires knowing when a moment calls for opening the room for input and when it calls for you to distill, discern and claim the authority that's already yours.

When we are at our best, we dance with and integrate both.

Today, Activating Hope steps into the world.

This book came into being because I got tired of watching good leaders wait. Waiting for the org to fix the culture. Waiting for their boss to change. Waiting to feel safe enough to lead the way they want to. I've been that leader โ€” bracing my nervous system before meetings, outsourcing my hope to everything outside of me.

Here's what I didn't understand yet: hope turns toxic the moment we quietly tie it to expectation. Tie it to resolution โ€” to 100% clarity, to one answer we alone must solve โ€” and we manufacture our own suffering.

Spacious hope lives in the dance between predictability and emergence โ€” in facing "what is" without retreating, and getting curious about what's possible from here. That's when hope stops being something we wait for and becomes something we generate. Insourced. Ours. That shift is the whole reason this book exists.

Because culture is downstream of inner stance, not the other way around. We don't fix culture with a new policy. We fix it or perpetuate it through the stance we bring into every room: our mindset, our mood, the stories we quietly believe about our people before we've said a word.

Our stance shapes our perspective. Our perspective shapes our actions. Our actions create the results, and eventually, the culture everyone points to and says "that's just how it is here."

Leaders are never passive observers of culture. We're co-creating it daily. That's the power move: shifting from culture inheritor to culture co-creator.

I'll be honest about the part nobody wants to hear: our culture loves doing โ€” strategy decks, action items, anything tangible that feels productive without looking inward. Doing is safer. Being is murkier; it asks us to examine our conditioning and whether it still serves the people we lead. Uncomfortable, yes. Also the only ground doing can stand on if we want it to last.

So if you want change, the invitation isn't inner work OR outer change, it's both, held together, an integrated whole. Who am I, and how do I bring my authentic self into this role, AND what are my people asking of me, and how do I become that.

The tenderest truth in the book, the one I sat with longest: as we author a powerful new future, we let go of all hope for a different past.

That's not resignation. That's freedom. Impermanence is our only ground and making peace with that lets us stay steady inside uncertainty instead of white-knuckling through it.

I wrote Activating Hope for every leader tired of waiting for someone else to make it safe to lead differently. You don't need permission. You need to shift your stance...and the culture will follow.

OUT ON THE OCEAN

I wrote this poem from my latest collection, Called to Lead, before life asked me to live it once again.

This week has brought me back into the raw, humbling practice of hope โ€” not as an idea, not as a leadership concept, not as something beautiful to speak about from a distanceโ€ฆbut as something I am being asked to choose in the quiet, uncertain, deeply human places.

The places where someone you love is hurting...the places absent of a clear roadmap...the places where your heart has to stay open before the ending is known.

So Iโ€™m sharing the full poem today as a reminder for myself and for you too. That hope is not externally gifted, it's internally declared.

HOPE ANYWAY

Hope isnโ€™t what shows up
after the dust has settled.

Itโ€™s what rises
while the air is still thick
with not-knowing.

It does not ask for perfect conditions,
only willing hands
and a steady enough heart
to say:

even hereโ€ฆ

even nowโ€ฆ

especially nowโ€ฆ

You donโ€™t need a clear sky
to begin.

You donโ€™t need permission
from the past
or proof from the future.

You need only the courage
to claim the present
as sacred ground.

Hope is not soft.

It is steel beneath tenderness.

It is the radical act
of planting something
before you know
if it will bloom.

And leaderโ€ฆ
you are the gardener
and the ground.

It is not your job
to guarantee the harvest.

It is your calling
to keep planting
anyway.

You are not waiting
for the world to change.

You are part
of its changing.

We are not spectators

We are co-creators.
Bridge-builders.

In a coaching conversation this week, I was working with a client on the nature of resistance in a change he's experiencing. I shared an uncomfortable truth: the fastest way to make people resist change is to frame it like a correction.

Most leaders don't realize they are doing this in the moment. Their attention is on the problem existing out there, with their people and the resistance itself. They think resistance means people are rigid, defensive, or unwilling.

Often, however, that's not it at all or at least not what appears on the surface. It's something that requires a deeper level of seeing and sensing...most of the time people cannot yet see what will be preserved in the change. And preservation matters.

When change is introduced through a deficit or diagnostic lens...
what is broken,
what is not working,
what must be fixed,
people do not feel invited into the future.

They feel asked to defend the meaning of the past - their work, who they've been, the historic values that have shaped the organization that guided the strategy they followed.

That is where so many leadership conversations collapse, not because the change is wrong, but because the entry point isn't wide enough to hold a larger conversation of possibility.

The strongest leaders know how to presence truth and as well as maintain the dignity of others. They don't pretend everything is fine but they also don't lead with shame.

They start somewhere deeper, asking questions that pull people in:

What do we cherish that is worth protecting here?
What must remain true as we evolve?
Who are we trying to serve now?
Who are we still failing to serve?
What is the future asking of us?

That is a different conversation. By lowering defensiveness and increasing ownership, we turn change from threat into shared ownership.

A simple framework that encourages deep, co-created change:

Preserve.
Compost.
Upcycle.
Invent.

Preserve what is essential.
Compost what no longer serves.
Upcycle what still has value in a new form.
Invent what the future now requires.

The sequencing matters.

In preserving what is essential first, people loosen their grip as they see transformation as additive, not subtractive...that it will not erase what they cherish.

Leadership is not forcing reimagination on people. We have to believe that people are still capable of it and that is something that often forces us to widen our imagination. People only resist what we haven't made space for in the room.

When we welcome them into a generative conversation, one they can co-shape with us, we learn a lot about what matters, what serves, and what's possible but that can only happen once they see the change as transcending the past AND keeping what is still cherished. The entrance is widened when we transcend and include.

Leadership challenge:
Think about one change conversation you are leading right now.
Before your next meeting, ask yourself:

"Am I leading with what is brokenโ€ฆ or with what is worth building and building upon?"

Our past doesn't have to be in the way of our future...perhaps it's on the way.

Then ask your team one better question:

"What must we preserve if we are serious about creating the future well?"

Then notice what happens to resistance and what begins to take its place.
