Leveraging Influence: How Great Leaders Shape Culture Intentionally

As a senior leader, your influence extends far beyond strategy meetings and business decisions.

It shapes how people communicate, collaborate, make decisions, and ultimately — how culture is experienced across the organization.

The real question is:

How intentional are you about the culture you’re creating?
I was recently reflecting on a leader I worked with — let’s call him Carlos, a Vice President at a multinational manufacturing company (name changed for confidentiality).

When Carlos stepped into his role, he inherited a highly capable team. The technical expertise was strong, but collaboration was weak. Teams operated in silos, communication lacked openness, and small disconnects were slowly impacting ex*****on, trust, and overall performance.

Carlos recognized something important early on:

This wasn’t simply an operational issue.
It was a cultural one.

Here’s what he did differently:

He defined the culture before trying to improve performance.
Carlos became intentional about the kind of environment he wanted to build — one rooted in trust, transparency, accountability, and cross-functional collaboration. He communicated this vision consistently, ensuring it became more than just leadership language; it became part of how the team operated day to day.

He understood that culture is modeled, not announced.
Rather than relying on speeches or directives, Carlos focused on his own behavior. He collaborated openly across teams, encouraged candid dialogue, and made decision-making more transparent. Over time, his actions created permission for others to do the same.

He empowered ownership instead of controlling outcomes.
Carlos gave his leaders greater autonomy within their areas of responsibility. That trust created stronger engagement, deeper accountability, and a noticeable shift in how teams worked together.

He reinforced the behaviors he wanted repeated.

He intentionally recognized moments of collaboration, openness, and shared success — not just major wins, but everyday behaviors that strengthened the culture over time.

And gradually, the shift became visible.

Not just in performance metrics — but in energy, trust, alignment, and the way people showed up for one another.

Because the truth is:

Leadership is not only about driving strategy and ex*****on.
It’s about shaping the environment in which those strategies succeed.

Culture is rarely built through grand gestures.
More often, it’s shaped quietly — through consistency, clarity, and the behaviors leaders choose to reinforce every day.

Because they’re not looking for output—they’re scanning for leadership.

And that’s where presence comes in.

People rise not just because of what they do,
but because of how they’re perceived while doing it.

You don’t need to be louder.
You need to be sharper.
Calmer. Clearer. More decisive.

You need to carry the room, not just fill it.
